Models Become Commodities

Every week, a new model takes the lead.

It’s faster.

Cheaper.

Better at reasoning.

Better at coding.

Better at writing.

The leaderboard changes.

The headlines change.

The benchmark charts change.

But I don’t think that’s where long-term value is being created.


Models are extraordinary engineering achievements.

They will continue to improve.

Open-weight models will improve.

Closed models will improve.

Training costs will fall.

Inference will become cheaper.

Hardware will become dramatically more capable.

That’s exactly what technology does.

It gets better.

It gets cheaper.

It becomes more available.


History is full of examples.

Storage became cheap.

Bandwidth became cheap.

Compute became cheap.

Databases became commodities.

Virtual machines became commodities.

Cloud infrastructure became easier to buy than build.

That didn’t destroy software.

It changed where software created value.

I think the same thing happens with AI.


If every company eventually has access to excellent models, then the question changes.

Not:

Which model are you using?

But:

What have you built around it?


Does it understand your business?

Does it remember your work?

Can it operate across your systems?

Can you govern it?

Can you inspect it?

Can you replace one model with another without rebuilding everything?

Those questions don’t show up on benchmark charts.

They’re also the questions enterprises care about.


I don’t think organizations want to bet their future on a single model provider.

Technology moves too quickly.

The best model today won’t necessarily be the best model next year.

An architecture that depends on one model eventually becomes fragile.

An architecture that treats models as replaceable becomes resilient.

That’s a much better long-term position.


This is one of the reasons I believe the operating layer matters so much.

The operating layer shouldn’t care whether intelligence comes from one model or another.

Its job is different.

It provides continuity.

Identity.

Memory.

Policy.

Approvals.

Evidence.

Execution.

The model provides intelligence.

The operating layer provides stability.


That’s how I think about TARX.

I’m not trying to build the world’s largest model.

I’m building an environment where organizations can adopt better models as they emerge without rebuilding the foundation beneath them.

The model can change.

The architecture shouldn’t have to.


I suspect that ten years from now we’ll look back and realize we spent too much time comparing models and not enough time thinking about the systems they lived inside.

Models will absolutely matter.

They’ll continue to improve at an astonishing pace.

But I don’t think they’ll be the moat.

The moat will be the operating layer.

The memory.

The governance.

The infrastructure.

The trust.

That’s where I believe enduring companies will be built.
